The challenge
By early 2026, Arcane Logistics was completing 1.4 million teleportation jumps a day across 212 circles on three continents and one neutral plane. Roughly 2.3% of them failed. Most failures were benign: a parcel arrived late, or slightly warm. Some were not.
The platform team had no shared view of the network. Each regional circle logged to its own scroll, alerts arrived by raven, and the on-call wizard's primary diagnostic tool was, in Theo's words, "walking over and looking into the circle."
- No end-to-end tracing for a parcel across multiple jumps
- Mana spend rising 9% quarter over quarter with no clear owner
- A growing number of packages delivered to alternate dimensions, several of which did not offer returns
“We found a whole sorting depot's worth of parcels in a dimension where everything is slightly to the left. They'd been there since March. Nobody had noticed because nobody could see it.”
The solution
Arcane Logistics adopted Arcane Observability and Incident Response first, instrumenting every circle with the SpellOps agent. Within two weeks, each parcel carried a trace ID from pickup to doorstep, through every intermediate jump.
- Week 1Instrument
- Week 2Trace
- Week 5Alert
- Week 9Route
The architecture
- Depot API
- Broom fleet
- Mana Gateway
- Dimension Router
- Circles ×212
- portal-eu-7(warning)
- Observability
- Incident Response
The results
Two quarters after rollout, the failure rate fell from 2.3% to 0.41%. Mana spend dropped by nearly two-thirds once the team could see which circles were left humming overnight. Alternate-dimension deliveries are now rare enough that each one gets its own postmortem.
